    The project on Absenteeism became such a mess that the Black Belt quit, and the project was not completed.  Please send your project findings, it may help our organization understand, why everyone is taking days off.

    GOOD MORNING America, this morning, announced:
    “Toyota, known for their COST Cutting Culture, had potentially lead to this.”
    Blame it on Six Sigma/Lean……….
    Do they know (media), how it was tracked, and potential info & decisions were being done? 
    They are admitting, a defect and have plan to fix? YEAH, I know after accidents surfaced, but maybe it was being tracked internally.
    My thoughts, their culture, is stronger on dealing with Defects than many of past organizations,  some pretty BIG decisions, had to be made on many levels, to fix it correctly, and they will fix it correctly to regain customer support.

    1st advice, is try entering Customer Retention in the SEARCH field (upper right had corner of your screen), and magically lots of tips, tools, information, articles comes up for referenced item.

    How will you achieve this objective?
    Are you trained/experienced in Six Sigma and does the company culture support this type of project improvement activity?
     
    Can six sigma be used?
                Six Sigma can be used to identify & reduce variations in a process.
     
     2. Outline the first 3 month plan
     
                1 Month Define the Project
                2 Month Measure / Analyze
                3 Month Improve / Control
     
    3. How will you achieve any changes required?
     
                Teamwork, accountability, solid Plan & Change management.

    Is this Homework?
     
    What do you mean, cannot take any range, since software collecting/tabulating?
     
    Time or lengths (time between start & complete) are Variable data types, does not matter if software collecting or not.
     
    Examples of Attribute are (Male/female, heads/tails, Y/N), categorical type data.

    You might want to try, first reviewing wealth of information in the “New to Six Sigma?”, link to your left, second type in HR in upper right hand search field, for a list of HR speciifc articles on Six Sigma.

    Since your scenario reads JUST like a Homework problem here are some text-book EXPLAINATIONS (definitions) to what you are trying to get straight:
     
    Process – A series of steps or actions that produces a completed order or product.
     
    Lead Time – Time it takes to complete an activity from start to finish; it includes batch and process delays.
     
    Cycle Time – The time it takes to successfully complete the tasks required for a work process.
     
    Apply the above definitions to your scenario, for direct answers, pick one:
     
     

    5 minutes, 30 minutes, 3 positions
    30 minutes, 5 minutes, 5 batches
    75 minutes, 135 minutes, 25 minutes
    I have no clue

    Look up, in right hand corner is Search (change to Articles) for enter (project selection), and you will get LOTS of help with selecting projects.

    Link did not work, as planned, in previous post. 
     
    Basically in upper right corner of this sight, put in change management, hit “go”, several good articles written on change management, in respect to SSBB.

    A BB needs to be a Change Manager, help facilitate the change, and part of the improvements, with a switch of ownership to the process owner.  BB, may do the analysis,  the improvements and controls need to be built so process owners, can take ownership and control the improvements.  
     
    Key point is to have process owners active throughout the complete process, making them a believer in the improvements, to their process.

    I have run into this, yes, public company, one with many divisions, working with each other, each division with their own financial goals, so it got cut-throat quickly, between divisions. 
     
    Culturally, the divisions only communicated between each other with the issues (Fire-fighting), and not being proactive, or soliciting VOC.  Although our division was implementing Six Sigma, all projects, where basically internal, not external. 
     
    I saw it as a cultural issue. Once knowing how a GM was rewarded for performance, all hinged on hitting the financial goals, and NO measurement of VOC (Customer satisfaction), it was better understood, many of the actions. 
     
    I would not say they were SCARED, just that they were not measured and kept all actions to JUST hitting the financials.
     
    Now, a Quality Manager, should know that taking care of the VOC, should lead to better financial success, but the organizational culture, I was in, was not there.

    Statistics Lie and Liars use statistics!!!
     
    Some times you need to MINE the DATA, to tell a specific story.
     
    What is the point you are trying to prove? with the DATA…..
     
     
    Real Value, is understanding your data, and making it useful & presentable for the project, MORE to the HYPE than collecting the Data.

    Show them the MAIN METRIC that is improved, and the savings!!
     
    The report template, I was provided/use, has an Executive Summary, which in One Page had a Summary without having to go into all the details.

    “I have been assigned the job of finding out how he can recreate this program at our company.”
     
    Copy it!
     
     
    Ask this guy, Master Black Belt who worked for a Large Company with a structure in place.
     
    “One MBB has suggested that he form a training program to create a few black belts (from his engineering group) who will then take the exam and become certified.  He used to work for a very large corporation that had a structure in place which did this”
     
    Usually, a pre-req for a MASTER BB, is ability to teach and successful with projects.

    I was BB Trained while working for a Trucking/Transportation company.
     
    The training will provide many different tools and a clear thought process for tackling all kinds of issues.
     
    Many of the examples are straight out of manufacturing, but there are many applications through services, also.  You have to be a little more creative, but, definitely can be used.
     
    It is beneficial, EVEN more beneficial, if your company supports it.
     
    Examples of some of my projects:

    Increase Cross-Dock efficiency

    Reduction of Miles traveled

    Increase On-Time Deliveries to customers

    Reduction of Repair & Maintenance on Trucks

    Reduction of Dead-Head/Empty Miles

    Reduction of Billing Errors

    Increasing Tariffs & Classification of freight

    Reduction of Damaged Freight
     
    Biggest obstacles, is the culture and being a Change Management specialist.

    Meet with the Champion, Master Black Belt, and team members to determine from the VOC what project would be best to tackle.
     
    Many times, Master Black Belt and/or Black Belts have developed a list of possible projects that higher management would like worked on.  This list also helps in the ever so crucial Definition stage of the project, with making sure the scope of the project is appropriate for a Green Belt project.

    Good Point, and yes I agree.
    I have been under the gun, where those internal metrics, are the biggest focus with a program being new and the first or only for managment to gravitate too.

    I assumed from (Dispatching) being the process change and increased loaded miles the one other example, that potentially it is a transportation/distribution (supplier of a service) company.
     
    My examples are from transportation distribution industry, with customer always in mind:  This day in age if transportation companies do not reduce cost / waste, then it is really hard to stay competitive or in business and serve the customer.  The examples are direct track able ones hitting down to the P&L, which dispatch has control off in a transportation company.
     
    It does come done to properly defining customer, and knowing the the process/business he or she is working with.
