    Dear All,
    It has been a year since six sigma launched in our plant. Now I am in trouble to evaluate projects in an appropriate way.   Are there any criteria in six sigma to evaluate the completed ones?
    Please let me now if any things come up.

    Here are a few things I hope you’ve already looked at:
    Most important is obviously how much money was saved.  This isn’t easy to determine, though.  
    Has there been a process shift (in the right direction) in your key measure?  In other words, can you statistically prove that the project has had a positive impact on the bottom line.  If you’ve been collecting data on your measure and if you calculated your UCL and LCL at the beginning of the project, the proper control chart will tell you where you are.
    Before you can get to that point, though, you should have robust measurement systems in place.  Hopefully, you’ve done your R&Rs (or other MSAs) and worked on inadequate measurement systems.
    I’d be a little concerned since you’re already a year into this process and it sounds like your system for verifying results isn’t in place.

    I believe that the answer to your question is covered in the Control phase of DMAIC.  There should have been carefully selected measurable outputs identified to monitor the CCR’s that had been identified during the Define phase of the project.   Along with this the critical outputs of each process step should have been monitored to insure that the next process continues to provide the identified improvement and control of the CCR.  These controls should be identified prior to or as part of the Improve phase and tested and adjusted during the pilot portion of Improve phase of the project.  Once identified they should be continually monitored throughout the Control phase and process life cycle.  If I am incorrect I would appreciate anyone correcting my thought process.  Thank you.

    Well stated…it’s difficult to offer advice when someone is asking for it after the period of time the advice would have been most helpful.

    I agree with “Chris”. each of your DMAIC/DFSS projecs should have defined/identified key process factors that have a direct impact on the “response” you are trying to control/improve/reduce etc. By monitoring these through the improvement and control phases. Also important is the statistical validation that change did take place. You can do this using Anova, Shi-Square, Regression etc by comparing your baseline with currrent performance.

    Dear Mr. Chris Trimble,
    Thank you for your quick response to my message.  It has been very helpful to figure it out.  To evaluate thee selected measurable outputs whether they are tangible benefit or level of sigma.  Who have been chosen to listen to the facts among the projects and decide which one gets the high score.   Project owner does that? or Champion does that?   Do Experts and consultants participate in decision for the winners among projects?  There are many critical points in each process step in DMAIC Should we apply all of them in evaluation session in such a limited time?  The more completed projects you have, the more time is requred. one or two day office hours. 
    ….need more specific.
     
     
    Are there any specific metrics or charts avaiable?

    Thanks gentleman for kind direction to my message.
    Does that statement also apply to compare to other projects. What if project competition in the plant held?
    And awards would be granted to some projects out of the many.
    Are there any scales to compare them?
    I need an expert to resolve these questions.

    I think the best way to evaluate is to measure how far from the target are you at present . That is , if you have fixed a “should be ” condition at the beginning , where are you now. This can be quantified in sigma terms , viz., if your ealier sigma value is 3 and your are now at 4 , that is the status of your project. Of course for this you must have classified your defects tracking them well.
