    I have completed 1 day training programme on 6 Sigma and subsequently attended Green Belt Wave I training programme. Now I need to identify and work on a GB project.

    Please tell me the sequence of steps and the various processes to be followed for the project success.

    The first and foremost thing you need to do is get a good first project selected and completed. If you have completed the training that you described you understand the DMAIC principles and are ready to try to apply them to your first project. The process of project selection should be done in concert with the deployment of Six Sigma at your organization and it should be completed in such a way that it aligns with the strategy of the organization.

    There are some excellent texts on project selection. One that I recommend is reading is “The Six Simga Revoltuion: How General Electric and Others Turned Process into Profits” by George Eckes, ISBN is 0-471-38822-X.

    I will share with you a series of questions that we use in project selection:

    1. Is this process (or defect) a recurring event?
    2. Is the proposed project scoped narrowly enough that it can be completed within a maximum of six months?
    3. Are metric available that adequately gauge the proposed process’ performance or can they be developed and deployed quickly?
    4. Does your organization have control over the process as scoped?

    We also seek to have each project impact customer satisfaction and return a minimum in dollars from either revenue enhancement or cost reduction.

    *Select  a  project
    **Brainstorm a  project  charter
    ***Initiate  some  basic  SS  Training
    ****Establish a  SWOT analysis (or FFA)
    *****Set  an  action  plan with  a  strict  time  schedule,focusing  on  5  stages (define-measure-analyse-improve  -control)
    ******Assign  certain  persons to  perform  those  tasks
    *******Motivate  quick  wins  and  celebrate
    ********Evaluate  and  follow-up
    *********Sustain  and establish  a  small  team  for  Continuous  Improvement.
    **********Before  all try  to  guantee  the  commitment  of  top management,ensure  to  have  enough  resources ,emphasize  on  Empowerment as  a  major  success  factor

    Interesting suggestion. How do we put those suggestions to practice ? I believe most companies are fire-fighting with ever changing priorities on a daily basis if not hourly.
    On that score, I think the SS practitioners worldwide would greatly benefit from a  program or softwarewe which helps companies to put your ideas in practice. Do you have any such ideas or a ready product ready?

    Thank You.No  I  don’t  have  any  such  program,but  I  have  implemented (as  a  consultant) those  steps (one  by  one)  in some  2-3 companies  and  it  works,achieving some  good  results.

    In order start a green belt project , your have to identify the problem in your process in the define stage of the project , next you have prepare the mission statement , objectives of your project ,identifying the key indicators, defining the CTQS , . then you have to measure the current performance of your process and identify the need for improvement in the process . You have proceed according toDMAIC principle of the six sigma programme  towards the execution of the project.

    Define the scope of project area ? use tree diagram ?
    Measure, study the impact of sig sigma project , carry out project only on area where improvement are visible and project viable?
    take up selcted area, analyse root cause of  problem ? and use tools to analyse and   fish bone diagram will do … ABS anaysis …etc
    identify root cause and to control and improve the process area , draw some floow chart , with controls ..like time , defect or cost rendering areas.
    implement control chart for critical parameters, control and stabalize process.  identify the Cp index ……along refenece table ..check the status ..of sigma level………continue improvement using lean manufacturing …if possible to get to six sigma level…..

    Hi Mahesh,
    I am a software Test engineer, and looking for a green project which we could finish in a period of 1-1.5 months.
    With this project we are just looking to test our abilities to take up a bigger Green belt project.
    Could you please suggest me any projects with the criteria above to start with at a lower level.

    Hi,
    I guess you know COPQ, one of the components of it will be refresher trainings, retrainings, feedbacks, audits.
    By reducing defects you reduce time spent on all the above and time can be directly converted into money because in the BPO industry either the client is billed for it or the service provider.

    Hi,
    As we all know, every project aims at a big Y, so drill down your big Y to smaller Y’s and so on so that you get to a Y which looks within your scope and start working on it.
    What generally takes time in a project is the sign off on the charter, data collection if historical data is not available and improvement(pilot and 100% implementation).
    Try for an area where the management will easily buy in the necessity of a project, where data is readily available in any form and which is within scope so change management does not involve much time.

    I am also interested in doing six sigma project and I feel its better if u can find out any process which can be done in a better way than now to increase productivity.
     
    Few eg : 1. To make sure you attend calls so that missed calls can be eliminated.
    2.To increase productivity on Fridays.
    3. To plan accordingly to reduce waste time…

    A few examples of projects which can be taken up in BPOs are:
    1.Increasing the Accuracy rate.
    2. Reducing the variation(span) in the performance of associates.
    3. Defining a clear path for SME certification etc..

    Hi,
    What I mean by accuracy rate is that….In any process errors are critical. If we can control the number of errors then we can reduce the error rate and inturn improve the accuracy rate. We can identify and improve the main causes of errors by following the DMAIC methodolgy.

    Hey Ashwin,
    You have cited good options from a Praoject perpective.
    We have already done projects in these areas but they dont seem to be big enough for a GB project. The best that we have been certified are for SSB/SSA(Six Sigma Basic/Six Sigma Automation) projects which is a stepping stone for a GB. Not sure what else can be taken up as a GB as I feel my process is totally juiced out. Can you suggest something else.

    Hey Mayank…did u manage to find a valid Green belt Project. I am in the same boat. I can undertake training only if I’ve  aproject and that meets certain criteria’s. Looking at the problem statements I am not able to understand if they would eventually meet the criteria or not.
    Please let me know if you or some one can help me to identify a Grren Belt Project in Software area

    Gopala, does your company have a project hopper? I hope they did not spend money to certify you just to have you come back and help them figure out for them if there are any projects to do. Is there a black belt on staff? Who trained you, in house or outsource? Lots of stuff to look forwrad to but you need a mentor. I could possibly guide you, I need more info. [email protected]
