    Quite the reverse, SS is a great way to develop a sence of fairness, Bonding and co-operation among the workforce.
    People realise its not other people who are screwing up, its poor processes.
    Data driven analyses remove scope for favouritism and other crap.
    Working on cross functional teams promotes co-operation and bonding.
    When people finally sit down to work together on a problem then its about the issue…not the people…. thats a huge cultural shift..
    My experience is completly contrary.

    1. Training effectiveness
    2. Cycle time of recruitment
    3. Sigma alignment of MPAs within the PMS
    4. Employee satisfaction survey
    … all for a large commercial vehicle manufacturer in India

    Six Sigma for HR has not been a large focus or discussion. HR as a strategic business partner must focus efforts in a continuous improvement environement to continue to add value to the business.
    I would definitely like to receive any case studies/data that has demonstrated success within other organizations.

    This is a load of tree-hugging hippie crap, the remnants of “est!” from the 70’s.

    Too bad SS isn’t about working on the problem, it’s about working on the SS processes. Unfortunately this doesn’t make the problem go away, it just results in more busy work for those organizations that buy-in to SS.

    T Lee,
    Do yourself a favor and don’t go find any sample projects. It will truncate your options or at least your ability to see original solutions. Do some thinking on your own.
    Employee Satisfaction as a training project sucks. Do something that is easier to measure like time to fill a position (hiring). You will get to use SS and Lean tools. It will give more solid and repeatable data until you have some experience with the tools. The compensation System may be better but you are going to find it difficult to change.
    Start a project with two very simple questions:
    1. What is a defect?
    2. How do I measure it?
    Once you have answered those two questions you now know where the process map is (#1), Primary Metric (#1), how to do a capability study (#2), where the MSA needs to happen (#2), what is in the XY Matrix (#1) and all that information can be synthesized in the FMEA.
    If you are in one of those weak systems where the Process Owner doesn’t select projects – and it sounds like you are – you will also need to write the Problem Statement and do the Financial Analysis.
    Just my opinion.

    I am a Six Sigma Blackbelt and I’m about to jump into another project, involving HR Time and Attendance, Performance Reviews, and surveying.  Obviously this is a large scope which will be narrowed down.  I’m first focusing my attention on Time and Attendance.  The charter is yet to be made and I was looking for some input from someone who is currently dealing with, or already completed, a similar project.  What do I measure??  If you are looking to invest in a full blown HRIS system, don’t you need to focus attention on all three at the same time??

    my two cents on this
    – get voice of all customers involved in both the processes, take two as separate ones, customers shall be management and workers etc
    – get their expectations on these two processes and do a QFD to get the right CTQ’s
    am sure once you have done this right management shall buy that in immediately
    involve some of the key people. use some CAP tools like ARMI etc to identify people
    opportunities etc shall be calculated only based on your data, target and current performance ….so CTQ’s first
    you may post those CTQ’s etc on this forum again for suggesting future course of action

    my company is looking to gain $$$ savings by implementing 6Sigma in high density work areas. they are looking to save 10% a year in payroll by refining processes, thus eliminating employees and increaseing profits.  is this valid use of 6sigma?

    Why even bother with the middle man of Six Sigma.  If the intent is to cut labor by 10%, then just hike up your pants and get on with it.  Cut the workforce by 10% and tell the cowering survivors that they will just have to pick up the slack — suck it up.  When they know you are serious about letting people go, you will enjoy a new era of cooperation and productivity.  That is to say, the problems will take care of themselves without the hassle of process maps and DOE’s and crap like that (I mean, really, what a colossal waste of time, resources, and money!!). 
    So my advice, cut the riff-raff off your workforce right now!! and crack the whip a little.  They’ll be scurrying to please you (to keep their jobs) and you’ll be a hero to those in power to promote you.

    well barry, i was hoping to receive a more insightful response from a sage thinker and supporter of 6Sigma.  i actually agree with you that it is a waste of resources to go through the motions.  i happen to think that this is not an appropriate use of the philosophy.  i prefer to think that management should really be more interested in using 6 sigma to improve processes so that the current workforce can accomplish more.  thanks for your candor.

    I need to back up Barry. If the goal of 10% reduction in FTEs has already been taken then there is nothing Six Sigma can do. Six Sigma’s goal is to reduce defect rates by using “Smarter Solutions through Statistics” (at least this is Breyfogle’s definition). In your case the solution obviously has been made (reduce FTEs by 10%). Six Sigma is not there to fix the unintended consequences of ill-defined solutions to ill-defined problems of ill-informed managers. Employee-assistance for employees who survive layoffs is the domain of psychologists, not engineers. Also, recent research shows that the implementation of Six Sigma or quality programs for companies that are in a downturn and use layoffs as a means to bolster their bottom-line have a downspiraling effect.     well hans, if i were you i’d back barry up too! listen, guys, i’m not disagreeing with you.  this hot potato got thrown at me today and i’ve got to write a blurb justifying the use of 6sigma as a process with the highest probability of achieving an overall Return on Investment (ROI) goal of 10% in labor efficiencies at the Task Order level, which will result in a 10% reduction in overall labor costs by the end of Year 3.  i think it is ill conceived, ill advised and just plain ill to use 6sigma in such a way.  thanks

    Nick,
    I understand your frustration, but without even knowing the industry, some general idea of core services and process, or current competitive pressures this is like fishing for a sardine in the ocean for anybody on this site. Unless someone else is clairvoyant enough to justify a 10% reduction in workforce out of the blue. I don’t mean to be cynical, but the question is extremely broad and whithout any context.

    yep!  In my frustration I cobbled together a blurb based on senior leadership notes to me.  Here it is:
    Team XXXXX suggests an innovative strategy resulting from Lean/Six Sigma efficiencies to proactively implement cost-savings to address future budget/funding constraints.  We propose to apply Lean/Six Sigma Master Black Belt, Black Belt and Green Belt expertise to:
     

    Educate employees about Lean/Six Sigma philosophies
    Lead employees on a Task Order-wide initial assessment to identify  processes with the highest probability of achieving an overall ROI goal of 10% in labor efficiencies
    Partner with our customer through our Strategic Advisory Council to review candidate processes
    Develop the approved process improvements
    Incentivize employees to achieve the 10% efficiency goal through Special Achievement Bonuses
    Incremental implementation of the process improvements will realize 5% average labor efficiency during Year 2 and an additional 5% average labor efficiency during Year 3.  We plan to bid hours for a Black Belt during the sample task’s base year. We will also present the total reduction in labor hours to be realized over the life of the Task Order that will directly result from this investment and innovation.

    No, this is not a proper use of Six Sigma.  The reason is that you have already identified the percieved solution to your problem, and six sigma is more often used when a ready solution does not exist. What if you refined processes, but didn’t reduce payroll by 10%?  Would the project be a success?
    I agree with previous posts – If management wants to reduce payroll, then do it.  No need to use six sigma as a scapegoat and no need to spend the time analyzing the process.  Sounds like your team already knows who needs to go.  Besides, if you would ever want to have a six sigma team again with employee input, I wouldn’t want the previous project to have that goal on my charter.

    Hi: I have not done any SS project or case study but I would like to throw in some ideas. I am also not so sure how you can directly reduce the attrition rate during the training. (unless you are going to give them direct incentives – holidays and cash etc – again not the objective here !)
    Indirectly I could think of this: A system solution.
    Starting point is TNA. 
    Setting the scene : Use your yearly training planner. Your training details and training lists is established covering all employees. Have a EMPLOYEE training report for each of the employees. Identify your Job Code training report. ie who needs what. (up to this is all fine I believe ! )
    Now that is only half of the battle: Next half is:-
    Tie this down to your KPI – Key Performance Indicators or the commonly known Employee Appraisal, if it is not already a criteria of the appraisal. Usually you are already doing this but not so sure if this (the training thingy) is incorporated. Use the appraisal for yearly increment and promotion.
    Putting the two together, the idea is to evaluate a couple of things.
    The attrition is measured against :
    1. Is he an ideal or suitable candidate for the next promotion. ie is he/she meet the requirement of that particular job code? (in terms of the training requirement ?)
    2. If the appraisal stipulates that the current job requires one to go through a certain amount of training in that year, then he can be evaluated accordingly.
    3. It gives you an additional appraisal point too.
    To make the system work, employees must be made known that the training is tied down to their appraisal and that their increment and promotion is based on their core competencies evaluated through their training attendance.
    I rest my case!
    I would be happy to receive some feedback as this is only my thought.
    Any other direct method to improve on the attrition rate?

    Actually i am doing a project in a bpo sector where in i have to suggest ways to improve training effectiveness which is provided to new joinees and how the involuntary attrition can be reduced and to establish as to what factors contribute to high attrition (Like age , experience or qualification ) .

    Hi: How about considering VOC?
    Ask your trainees themselves through questionaire surveys.
    Consider using the Service Quality model for the questionaire survey. Identify the gap between what they want and what is being offered.
    So each question in the questionaire comes as a set eg.
    Q1. what is ideal situation?
          what is our situation?
    Q2. what is a good training?
           how good is our training?
    Use a scale rather than yes no or leaving it blank for their answer (you might loose direction)
    Hopefully from the answers here you can proceed to identify the gap and ideally you can establish a trend on the said factors. Then you can come up with suggestions to improve the gap.

    Alok,
    You can begin aSix Sigma project by answering 2 questions:
    1. What is a defect?
    2. How do I measure the defect?
    In your case the defect would be ineffective training (which sounds more like someones opinion). The defect would be ineffective training. The million dollar question – how are you measuring it? Once you know how to measure training effectiveness then you should be able to tell where the project goes. It will go to same place any other Six Sigma project goes regardless of what discipline we are talking about – effectiveness is the Y. The x’s are?
    Involuntary attrition sound a lot like firing someone. Obviously not a US comany if you terminate for age but try this (assuming you don’t have laws against it -from your comment) – hire younger people. Same with the other two issues – hire people with more experience and people with more qualifications.
    Just my opinion.

    Some of the key areas to focus using six-sigma DMAIC methodology are:
    – Improve employee satisfaction score.
    – Reduce attrition rate
    – Improve training effectiveness.
    the above issues are only indicative and those should be choosen based on the priority to your organisation. If there is no measurement system to measure the above issues that can be started and if it is impacting the business, you can use the DMAIC methodlogy to improve it.

    Well Annie, it’s been over a year since Vidhya posted his query.  Possibly he has found a topic by now.  Hopefully, with a lot of work, thinking and research you might be able to find a topic that you are interested in during the upcoming year.
