    We are looking at developing a mentoring system to assist our training programs.  If anyone has suggestions, direction, systems in place, I would gladly take the opportunity to tap your experiences.

    Yes, ake sure they have skills and implementation experience. Make sure they will say what they think. Having one or two grumpy old farts like me or Carnell around usually keeps it honest

    We implemented a mentoring system about 3 years ago that works very well and requires minimal time, money, and resources to maintain. The system does more than mentor. It also helps new Six Sigma trainees achieve favorable project results regardless of their lack of experience.

    Just as Stan said it has to happen. Mentoring is what will make a difference in whether or not your deployment is sustainable. There is a natural hierarchy of MBB’s to BB’s to GB’s. The thing you need to understand is that the lifeblood of the SS program is your GB’s, not the BB’s. Having a couple hundred GB’s cranking projects will give results that will be world class. We usually start at a 4:1 ratio and increase it based on the ability of the mentor to complete projects as well as do the mentoring.
    You need to develop what you believe mentoring should be. If you tell them “Go mentor those 4 GB’s” you will get garbage for results. We focus on questions. walking people through a thought process is what develops them. If you (or one of your mentors) blows in and says do this, this and this they will never learn to make the decisions in a data driven decision making program. Don’t be afraid to ask them why they didn’t do something else – it is the question they usually don’t expect and frequently uncovers the tool that they didn’t choose because they didn’t understand it.
    As Stan said when something looks like crap, smells like crap and tastes like crap (2 out of 3 will do – you choose) the mentor needs to have the integrity to make the call. You check PC at the door. It is about being honest with them and leading them to a conclusion.
    It is also extremely valuable if the mentors listen from time to time. Actually all the time.
    You may want to make sure your mentors have application experience. The PC is doing the stats. Mentoring is focusing on setting the project up well, selecting the right tools (they need to understand there is usually more than one way to do something), interpreting correctly and making an informed decision.
    The biggest issue I see in mentoring is having the mentor insist on hero worship between them and their people. That is dependency and that is exactly the opposite of what you are trying to create.

    Hi,
    Mentoring is the best way to inculcate authority and responsibiltity. I have the following suggestions.
    1) Assign 3 to 5 people to one Black belt for mentoring and hand holding post training.
    2) These black belts hould have worked on similar projects.
    3) Have a MBB assigned to about 8 – 12 BB’s so that the second level of guidance is in place.
    4) Have a measurement of this mentoring.
    5) The senior BBs in the system can take such a role.
    6) This group of mentors could be MBBs, Senior BB’s and earstwhile BB’s.

    Look into TWI (Training Within Industry). It is the program the US Gov’t. instituted to train industry for the war effort in WWII and contains all the origins of Lean Manufacturing. Some guys in my SME chapter dug up the documentation and posted it on the web site. Amazing stuff.

      If you have BB certification program after the Six Sigma training, then one of ways you can tie to your training program is that each BB needs to mentor some numbers of GBs as one of BB certification requirements. But this requires good project tracking system. The system needs to monitor cost savings by each GB. It also requires good project selection mechanism so that the GBs work on high-impact and value-added projects (not simply any project).
    The scope of project mentoring includes from Define phase to Control phase, statistical analysis, implementation stage and any problems throughout the project. The BB is committed to support because it’s a pre-requisite to his/her Six Sigma Ceritifcation.

    Hi! Mentor system is very good. They will act as consultant in the program to their mentee.
    1.Set the mission and goals for the mentor.
    2. Select the capable people as mentor to assist you on this program.
    3. In order to make the mentor move aggresively, provide them
     some incentives through special evaluation on important criteria such as how many mentee have completed pjt under their consultation,
    How much is the contribution towards organization growth or etc.
