be notified via email.I thought I’d post this out here so it doesn’t get lost in the replies: Part of the weakness that I see in a lot of the Six Sigma literature is that it is presented as a collection of tools which only experience can teach you how and when to apply. There probably exists a decision tree showing which tools to apply and in which order depending on the results seen in the project up to that point, but I haven’t come across is yet.By way of example, let’s say that you begin your initial data collection and find a significant difference in the way your accounting department categorizes invoices. At that point in your project plan, there should be a decision box anticipating the probability of this kind of discrepancy by asking you to evaluate the categories, tighten up on the definitions, and provide training to the invoice processors if necessary.If anyone is interested in developing this decision tree, I would be happy to serve as the focal point by summarizing people’s experience and posting the results on this forum for everyone’s benefit. Just send me a list of the tools you use and the order in which you apply them and the decision process that you go through in selecting them. be notified via email.Well, it seems as though my suggestion has generated a great deal of interest. To date, I have received two responses. I really would like to keep the ball rolling. If everyone who asked for a copy of Mr. Jones’ flow chart would take a few minutes and jot down a list of tools they presently use, the situations in which they apply them, the basic sequence in which they apply them and how the sequence can follow different routes (conditional branching) depending on the outcome of the usage a particular tool, I can summarize this information using the Input-Process-Output and PERT diagramming techniques. I will then provide a copy to everyone who participates in this project and may offer a copy to this website if it is the will of the project team members to do so.
I know we’re all busy, but judging from the response, this tool has tremendous potential to benefit all of us.

I have seen something similar to a decision tree for Hypothesis Testing – a critical six sigma tool. Unfortunately, it is contained within Six Sigma Qualtech training material and is mostly likely protected by copyright. We at NHBB would be interested in the development of this tool and would like to contribute. Perhaps if all interested parties could agree on a standardized format development could proceed.
I will watch this posting thread for future developments.

As far as a standardized format development is concerned, I’m not sure what you have in mind. My approach will be to take the tools and consider the preparation of each as a process requiring certain inputs and producing certain outputs. The inputs required by one to will be the outputs of another tool as its output will be required as an input of another tool. This establishes the order of precedence, (the PERT diagram) the order in which tasks must be accomplished. Another benefit of this type of analysis is that it reveals the missing tools as you invariably end up with needing inputs that are not outputs of a previous process.
The way it ends up looking is like a process flow chart with multiple processes on the same ‘row’ showing which tools can logically be used in parallel. The ‘columns’ show how the tools must be used in sequence.
You are the fourth person to offer to contribute to this process. I am still hopeful that many of those who requested copies of Allen’s flow chart will decide to contribute to this effort.

I’ve done a bit more thinking on the structure. I would structure it under the DMAIC format with each element representing a phase of the project. There would be a decision box at the points at which you need to decide which tool to use. I think that providing a tool selector chart at that point to work together with the flow chart would be appropriate. Something like “If your data are distributed according to the Poisson distribution, use a c-Chart.” This would provide a template for all Six Sigma projects: a Six Sigma Process Map.
