    Does anyone have a “good” appraoch to conducting stage gate reviews? 
    I trained as a Black Belt under one system, certified as an MBB under another system, and didn’t feel that either was particularly good.  Both were the “consultants” approach that focused very much on the tool usage within each phase.  Neither company that I have worked for have evolved the approach.
    I’ve had a feeling for a while that this promotes the wrong view of Six Sigma and continuous improvement – surely we should be focusing on the business conclusions of those tools.  I’d like to see a set of business-driven questions that challenge the results of the projects.
    What are others doing?  Has anyone developed a good pro-forma set of questions?

    Define
    •Why was this project chosen?
    •How does this project fit in with current objectives for the area/company?
    •Why is it important to do this project now?
    •What are the potential costs/savings associated with this project?
    •Has anyone else done a similar project that you can gain lessons learned from?
    •What additional resources, if any are required to complete this phase?
    •What was learned in this phase?
    •What if anything, would you do differently next time?
     

    Measure
    •What is it that you are trying to fix or avoid?
    •What is the current defect level?
    •Where are the measurement system(s) located on the process flow diagram, and have these been addressed on the decision tree?
    •What tool was used to validate the measurement system? Can this be applied elsewhere in the company?
    •What additional resources, if any are required to complete this phase?
    •What was learned in this phase?
    •What if anything, would you do differently next time?
     

    Analyze
    •How were the process inputs (x’s) identified for study?
    •What inputs (x’s) where found to be significant?
    •What is the relationship between the significant inputs (x’s) and the output (Y)?
    •Do you feel that you have identified the “vital few” inputs (x’s)?
    •What additional resources, if any are required to complete this phase?
    •What was learned in this phase?
    •What if anything, would you do differently next time?

     

    Improve
    •Was any experimentation performed, if so, what where the results?
    •Do you feel you have identified the inputs (x’s) that you need to drive the improvement you are looking for? Why or Why not?
    •Do you know what your new expected defect rate is?  Is this sufficient?
    •What additional resources, if any are required to complete this phase?
    •What was learned in this phase?
    •What if anything, would you do differently next time?

     

    Control
    •What critical inputs (x’s) do you need to control to sustain improvement?
    •What tools were considered for control of the process?
    •What is the new defect level? Has significant improvement been made?
    •What additional resources, if any are required to complete this phase?
    •What was learned in this phase?
    •What if anything, would you do differently next time?
